Commercial Impact Workshop Session 3: Developing Diagnostic Thinking in Paid Media

In paid media, solving a problem is rarely as simple as spotting one metric that has changed.
Performance can decline for dozens of reasons, and clients expect more than assumptions. They expect a clear explanation, supported by evidence, and a practical plan to move forward.
That was the focus of the third session in our Commercial Impact Workshop series facilitated by Ioannis Koukoulis, our Senior Director of Innovation Hub.
Designed as an interactive team challenge, the session encouraged our digital marketers to investigate a struggling account, identify the root cause of a significant performance decline, and present a recovery strategy with confidence.

Diagnosing Paid Media Performance Issues Through Real Client Scenarios
Our digital marketers were divided into teams and given the same account dossier.
The scenario placed them in the position of inheriting a client account after an incomplete handover. Performance had deteriorated, key context was missing, and the client was looking for clear answers and a recovery plan.
Working against the clock, each team analysed campaign data, discussed possible explanations, and built an evidence-based diagnosis before presenting a recovery plan.
Rather than looking for a quick answer, participants were encouraged to challenge assumptions, connect different data points, and explain the reasoning behind every recommendation.
Building Diagnostic Thinking in Paid Media and Performance Marketing
One of the biggest lessons from the workshop was the importance of understanding why performance changes before deciding how to respond.
Our digital marketers explored how different metrics can tell different parts of the story, and how analysing them together leads to stronger recommendations.
Throughout the session, teams worked through a structured diagnostic process, examining where the problem appeared, identifying what had changed, and determining which evidence supported their hypothesis.
The exercise reinforced an important principle of paid media management: effective optimisation begins with effective diagnosis.

Although every team analysed the same account, each approached the investigation slightly differently.
Sharing ideas, questioning assumptions, and comparing different lines of reasoning helped participants broaden their perspectives and strengthen their problem-solving skills.
The collaborative format also reflected the way complex client challenges are solved in practice. Bringing together different experiences and viewpoints often leads to stronger decisions than working in isolation.

Finding the root cause was only part of the challenge. Each team also had to explain their diagnosis, outline a seven-day recovery plan, and communicate how they would present their recommendations to the client.
The workshop encouraged the participants to move beyond analysing data and practise translating technical findings into clear business conversations.
